ABOUT THE CHANGE GYM

"Readiness isn't motivation. It's a structural condition —and it can be seen, measured and built."

The Change Gym is a specialist practice helping public‑sector and large organisations navigate change with clarity and coherence. We work at the structural level — where behaviour, capability and pressure actually meet.

Structural, not motivational

We help you change conditions, not just mindsets.

Evidence before action

Diagnostics ground decisions in readiness data.

Built for the public sector

Language and rigour suited to councils and government.

Capability that stays

We show you how to uplift the system, so readiness is embedded, not tacked on.

Dr Steve Barlow, FIML

Founder of The Change Gym and architect of Readiness-Centred Change™.

For more than two decades, Steve has explored a simple but often overlooked question:

Why do some people and organisations adapt successfully while others struggle, even when they have access to the same information and opportunities?

His work led to the development of Readiness-Centred Change™, a practical framework that helps leaders understand the conditions that enable adaptation.

Drawing on experience in education, corrections, healthcare, government and organisational transformation, Steve’s work focuses less on managing behaviour and more on understanding the conditions that shape it.

Today he helps leaders diagnose readiness, reduce organisational strain, and build the capability needed to navigate complexity with greater clarity and confidence.

The Change Gym

Our Approach

Our work begins with a simple observation: organisations do not change because people become more motivated, knowledgeable, or enthusiastic. They change when the conditions that support adaptation are in place.

At The Change Gym®, we see readiness as a systemic condition, not an individual mindset. It is shaped by how clarity, capability, trust, workload, and support interact under pressure. When these elements align, people make better decisions, work together more effectively, and navigate change with greater confidence. When they do not, progress slows, strain accumulates, and even well-intentioned initiatives struggle to gain traction.

We view organisations as living systems of relationships, information, constraints, and choices. People do not operate with unlimited freedom. They work within the conditions the system around them creates. Readiness influences what choices feel possible, practical, and sustainable.

Our role is to help leaders see those conditions clearly and strengthen the architecture that supports movement. When the underlying conditions improve, new possibilities emerge. Organisations become more adaptive, decisions become easier, and change becomes less dependent on effort alone.

This is the foundation of Readiness-Centred Change™. Rather than focusing solely on motivation or compliance, we help organisations build the structural capability required to adapt, perform, and grow under pressure. When the architecture is right, people move. When it isn’t, no amount of messaging or effort will make change succeed.

The Change Gym

How we work

Our work begins with a simple belief: organisations do not struggle with change because people are resistant. More often, they struggle because the conditions that support change aren’t in place yet.

At The Change Gym®, we help leaders see those conditions clearly. Using diagnostics, frameworks, and capability development, we identify the factors shaping behaviour, performance, and adaptation across the system.

Rather than focusing on change as a one-off initiative, we help organisations build readiness as an enduring capability. This means strengthening clarity, capability, trust, alignment, and flow so people can make good decisions and adapt confidently under pressure.

Our approach is grounded in a simple observation: people act within the conditions created by their environment. When those conditions support movement, change becomes easier. When they do not, even well-designed initiatives struggle to succeed.

That is why we focus on readiness. When the architecture is right, people move.
