The Change Gym® diagnostic suite is a coherent, multi‑layered system that reveals how ready an organisation is for change. It examines readiness as a structural state rather than a mindset, showing how conditions, forces, behaviours, and individual capacities interact to support or constrain movement. Each diagnostic illuminates a different layer of the architecture, and together they form a unified system for understanding how the organisation holds together under load.

The Readiness Architecture

Readiness operates across four interconnected layers. At the strategic layer, the organisation’s ability to absorb and execute strategy is tested against alignment, capability, and momentum. At the structural layer, the systems, practices, and coherence of the organisation determine whether movement is supported or blocked. At the behavioural layer, people cycle through patterns of acceleration, resistance, fatigue, and momentum as the system comes under pressure. At the individual layer, capability, openness, and variability shape how each person responds to change. These layers form a single architecture; readiness is not an event but a system.

The Six Diagnostics

Coherence Diagnostic: A deep structural assessment of how well the organisation holds together under pressure. It examines clarity, alignment, stability, and the conditions that support or constrain movement. Ideal for transformation, restructuring, and strategic reset work. This is the anchor diagnostic for understanding the whole system.

Structural Readiness Diagnostic (SRD): A system‑level assessment of the forces acting on the organisation’s architecture. It measures load, friction, flow, drift, resistance, and structural integrity through lived‑experience items. Essential for understanding the real conditions shaping performance, capability, and change.

Leadership Readiness Diagnostic (LRD): An assessment of the leadership architecture that enables strategic readiness. It reveals strengths, gaps, and development priorities across the senior team, showing how leadership practices support or weaken coherence.

Cycling Diagnostic: A behavioural diagnostic that reveals how people move through readiness states under pressure. It identifies patterns of acceleration, resistance, fatigue, and momentum, providing insight into cultural residues and behavioural dynamics.

Individual Readiness Diagnostic (IRD): An assessment of individual capability and openness across seven readiness domains. It provides a clear picture of how people respond to change and where development will have the greatest impact.

IRVEY: A detailed assessment of individual variability using seven principal categories and four interpretive groups. It provides a global readiness score and a nuanced profile to support personalised development and change support.

The Readiness Map

The readiness map brings the diagnostics together into a single structural picture. It shows how the organisation holds together under load by integrating strategic signals, structural conditions, behavioural patterns, and individual capacities into one coherent view. Whether an organisation completes one diagnostic or several, the map scales to reveal the architecture beneath the data, making the underlying forces, patterns, and constraints visible in a way that individual diagnostics alone cannot. It is the organising frame that turns measurement into insight and insight into movement.

How the Diagnostics Work Together

The diagnostics are designed to scale. An organisation can begin with a single diagnostic, add a second, or build toward the full suite over time. The architecture holds at every level because each diagnostic is structurally coherent on its own and fully compatible with the others. Coherence provides the whole‑system view. SRD reveals the forces acting on the architecture. LRD shows how leadership regulates the system. Cycling exposes behavioural patterns under load. IRD and IRVEY illuminate individual capability and variability. Together, they create a complete, multi‑level readiness system.

Most organisations begin with the Coherence Diagnostic or the Strategic Readiness Survey, depending on their needs. From there, they can deepen their understanding by adding structural, behavioural, or individual diagnostics as required. The system grows with the organisation, revealing more of the underlying architecture as additional diagnostics are added.
